“The team liked it” is feedback. “The demo looked good” is theatre. A pilot needs a before state, a target and a quality guardrail measured on real work with the same standard before and after.

Metric stack
Measure the gain and the cost of getting the gain.

Choose one primary business metric.
Record the baseline using real work.
Set a target large enough to matter.
Add at least one quality or risk guardrail.
Choose a fixed sample or observation period.
Record human review and correction time.
Define what counts as keep, change and kill.
Use the same measurement method at the end.
